I Built an AEO Prompt Pack. Here's What's In It.
In April, I started trying to figure out answer engine optimization. Not because someone told me to. Because I noticed that when I asked AI tools questions about topics in our space, the answers were citing other people and other companies. Not us.
That bothered me.
I'm the COO of a B2B sales training company. I'm not a marketer. I'm not an SEO expert. I had no real framework for this, no team running it, and no budget allocated to it. What I had was a problem and a lot of questions.
So I started working through it. Platform by platform. Question by question. I documented what I was doing in this newsletter, and I built a process as I went.
Three months later, I had something that actually worked.
What I Built
The process I used has eight phases. Each phase is a set of prompts you run inside an AI tool -- ChatGPT, Claude, Gemini, it doesn't matter which one. The prompts do the analysis for you. You follow the output. You make decisions. You move to the next phase.
Start to finish, it takes about 45 to 75 minutes.
At the end, you have a 90-day AEO action plan. Not a theory. An actual plan, with specific things to fix and a prioritized order to fix them in.

What's In the Eight Phases
Phase 1 is a baseline audit. You find out where you currently stand in AI-generated answers. Most people are surprised by this, because they've never checked.
Phase 2 is competitive intelligence. You're looking at who is showing up in AI answers when someone asks about your industry, your category, your specific service. You're finding the gap between where they are and where you are.
Phase 3 is content gap analysis. The AI tools will tell you what topics they associate with your category and what topics they're not associating with you.
Phase 4A and 4B split based on where you are. If you have a solid content foundation already, you go one direction. If you're starting from scratch or close to it, you go another. The prompts figure out which path fits you.
Phase 5 is citation building. This is the part people skip and then wonder why nothing's working.
Phase 6 is schema and technical structure. Don't let that phrase scare you. The AI tools walk you through it and tell you what needs to change.
Phase 7 is monitoring. You set up a system to check whether any of this is actually working.
Phase 8 is your 90-day plan. All the outputs from the previous seven phases get synthesized into a prioritized action list you can actually execute.
Why I Made It Free
A few reasons.
I'm not a consultant selling AEO services. I'm an operator who figured something out and documented it. The whole point of The Operator's Notebook is to share what I'm actually doing, not package it into something precious.
Also, I think this is a moment. AEO is early enough that operators who move now have a real advantage. Once everyone is doing it, the window narrows. I'd rather put this into more people's hands now than sit on it.
And honestly, I learned most of this by reading what other people shared openly. This is me returning the favor.
